The Leverage Letter: The Decision Architecture Map
How to reclaim authority over your attention
Most people don’t need better decisions. They need a decision system.
Founders and operators don’t burn out from hard work. They burn out from re-deciding the same things while carrying real weight. The decision never closes—so the pressure never releases.
The Decision Architecture Map does three things: classifies decisions, assigns them a home, and prevents re-litigation.
Step 1: Classify Decisions
Sort every decision into one of three types:
One-Time Decisions: Decide once. Never revisit. These are values, boundaries, identity commitments. “I’m someone who trains.” “I don’t take meetings before 9am.” “We don’t compete on price.”
Periodic Decisions: Decide on a schedule. Budget reviews, goal-setting, relationship check-ins, strategy pivots. These get a slot on the calendar—and only that slot.
Reactive Decisions: Eliminate or systemize wherever possible. These are the energy thieves. Every time you reopen “should I go to the gym today,” you’re not just wasting time—you’re eroding the authority you need for the decisions that actually matter.
If you’re deciding something daily that belongs in category 1 or 2, you’re bleeding cognitive resources on solved problems.
Step 2: Assign Ownership
Every decision needs three things: a place, a time, and a rule.
Place: Where does this decision live? A weekly review? A morning ritual? A quarterly planning day? Decisions without a home float—and floating decisions demand attention at random.
Time: When is it addressed—and only then? If a decision can interrupt you anytime, it will.
Rule: What criteria govern it so you’re not starting from zero each time? A rule means you’re executing, not deliberating.
Unowned decisions don’t disappear. They become ambient anxiety—the low-grade hum that makes everything feel harder than it should.
Step 3: Enforce Closure
Once decided: no emotional renegotiation, no “just this once,” no second-guessing without new evidence.
This isn’t rigidity—it’s sovereignty. Leadership requires finality. So does peace of mind. A decision reopened without cause isn’t wisdom; it’s weakness dressed as flexibility.
This Week’s Application
Identify one lingering decision and close it. Not perfectly. Completely.
Then notice what happens to your mental bandwidth.
That’s leverage.
Peace doesn’t come from better thinking. It comes from fewer decisions demanding it. Authority isn’t having all the answers—it’s having settled questions.
